Jakelulogistiikan kustannustehokkuuden kehittäminen

Tämän diplomityön päätavoite on selvittää keinoja Woikoski Oy:n jakelulogistiikan kustannustehokkuuden kehittämiseksi. Päätavoite voidaan jakaa osatavoitteisiin, joita ovat varastonohjauksen kehittäminen ja jakelun kuljetustoimintojen tehostaminen. Varastoinnin nykytilaa arvioitiin ABC-analyysin avulla. Saatujen tulosten pohjalta määritettiin luokkakohtaiset varastonohjaussäännöt ja kiertonopeustavoitteet, jotka yhdessä muodostavat yritykselle varastopolitiikan. Havaitut ongelmat kulminoituivat jatkuvan varastoseurannan puuttumiseen, suuriin varastotasoihin sekä kysynnänhallinnan puutteisiin. Toimenpidesuosituksina yrityksen tulee investoida tehokkaaseen varastonhallintajärjestelmään sekä aloittaa systemaattinen kysynnän ennustaminen. Kuljetuksiin liittyviksi toimenpiteiksi ehdotetaan runko- ja jakelukuljetusten reittien sekä jakelualueiden optimointia ja tuloksena saadun jakelumallin käyttöönottoa. Nykyistä jakelurahtien hinnoittelua suositellaan tarkennettavaksi siten, että jakelukustannuksia ja toimitusmääriä eritellään nykyistä tarkemmin ja asiakkaille kohdistetaan rahtikustannuksia todenmukaisin perustein. Lisäksi logistiikkatoimintaa tulee yhtenäistää eri toimipaikkojen kesken ja toimintojen mittaamista on tehostettava organisaatiossa.

The main objective of this master’s thesis is to find methods to increase cost-effectiveness of Woikoski company’s logistics operations. The main objective can be divided into sub-objectives that are developing the inventory control and increasing effectiveness of distribution transport activities. The current state of inventory management was evaluated by means of ABC-analysis. Based on the results were defined the rules of inventory management and set the goals of inventory turnover, for them to present as new inventory politics of the company. The identified inventory-related problems were lack of continuous inventory control, the high level of items in stocks and inadequateness of demand control. As a proposal for measures, company needs to invest in a high-performance inventory control system and to start with forecasting the demand systematically. Referring to transportations, it is recommended to optimize the routes in distribution network and to introduce a new delivery model obtained as a result. The current distribution pricing method is advised to be modified so that distribution costs and quantities will be specified more accurately and freight costs will be targeted to customers by true premises. In addition, the activities of logistics need to be unified between the different places of business and the measurement of activities needs to be enhanced.
